How to Audit a Nutraceutical Contract Manufacturer: A Ten-Point On-Site Checklist

Selecting a contract manufacturer is the most consequential decision a brand makes and often the one handled most casually. The usual approach is to compare three quotations, look at a few photographs of the plant and pick the cheapest. Then volume production reveals that the SC licence does not cover the format, the line is subcontracted, samples were achievable but production is not, and a quality issue cannot be traced to a lot - by which point switching costs far more than the original saving. This is a checklist you can take on site, covering five dimensions of nutraceutical contract manufacturing.

How to Audit a Nutraceutical Contract Manufacturer: A Ten-Point On-Site Checklist

1. Licensing and compliance: the gate

Point one: the category details on the food production licence. Ignore the business licence and ignore the phrase "food production". Read the category details on the SC certificate and check they include your format, whether pressed candy, jelly, solid beverage, herbal tea or capsules. Producing outside the licensed scope is a red line, and both parties carry the liability.

Point two: standards and testing capability. Confirm the facility can run a full type test against your chosen standard and what testing resource it holds in-house or through partners. At minimum, ask for a recent third-party full-panel report and records of environmental monitoring such as settle plates, airborne counts and differential pressure. If reports have to be produced on the spot, the quality system is probably not functioning.

2. Does the line fit

Point three: is the line owned. Read the equipment nameplates and running logs on site and ask directly whether any stage is subcontracted. Some facilities take orders and farm out the critical process, which puts both lead time and quality outside their control.

Point four: capacity matched to your volume. Capacity far above your order size means your job gets queued last. Capacity running close to saturation means insertion requests and delays. You want a facility with a stable production schedule that will commit to a lead time with penalty terms attached.

3. Development and sampling capability

Point five: formulations developed or copied. Look at the R&D staffing and past projects, then ask one technical question: if raw material variation pushes a finished attribute out of range, how do you correct it? A team that explains the adjustment logic has real formulation capability. One that only says "we follow the standard formula" usually does not.

Point six: is sampling repeatable at scale. A good sample does not guarantee a good production run. Check whether pilot and production equipment are of the same type and whether scale-up documents and historical data exist. Ask for three consecutive batch records for a comparable product and compare them.

4. Quality system and traceability

Point seven: batch records and retention samples. Pull a recent batch production record at random and check that it captures raw material lot numbers, critical process parameters, in-process checks and finished-product results. Then look at the retention cabinet: is it organised, clearly labelled and adequately stocked? These two are the most direct evidence that a quality system actually runs.

Point eight: non-conforming product and complaints. Ask how the most recent non-conforming batch was handled and whether the record can be produced. A functioning system produces a corrective and preventive action form. If nothing exists, problems are being absorbed rather than resolved.

5. Commercial and risk terms

Point nine: material responsibility and payment terms. Fix who buys materials, who owns quality responsibility, and how losses from an out-of-specification lot are shared. Confirm packaging minimum order quantities, who pays for tooling, and how leftover stock is treated if artwork changes or the order is cancelled. These are the details that cause disputes when they stay out of the contract.

Point ten: confidentiality and intellectual property. Confirm the manufacturer will sign a non-disclosure agreement and a formulation ownership clause, and that client formulations are segregated in document control and in production scheduling. If a facility will not sign a basic NDA, the risk of a formulation leaking sits entirely with the brand.

6. Practical advice for the site visit

Schedule the audit on a normal working day. Decline to stay in the meeting room and showroom, and walk the workshop: check gowning and hand hygiene, look at material status labelling with distinct zones for quarantine, released and rejected, check equipment cleaning logs, and watch whether operators follow the work instructions. You can also pick a product currently in production and follow its batch record from start to finish.

One closing test. A facility with a real system does not avoid any part of the audit and will often volunteer its own gaps and improvement plan. A facility that answers "not convenient" or "commercially confidential" at every turn is usually hiding exactly what you need to see.
